Sweet Salyer was the final project I made with a team of 5 at Vancouver Film School as the Game Design program conclusion project. We worked on the project during 6 months total - 2 of pre-production and the other 4 months of production.
Working with a small team, I had to wear different hats. In the roles of Project Manager and Game Designer, I had to learn how to balance design decisions and schedule, since changes in the design directly impacted the pipeline in different areas of development.
Maintaining good documentation was highly important to communicate with the team. During the first 3 months of the project, I updated the GDD at least 20 times. That made it possible for the team to use the design document as a tool to guide them.

As a Project Manager, I made sure the vision and priorities were aligned throughout the process and that everyone was aware of their responsibilities and tasks daily. We did stand-ups first thing in the morning every day during production. And our schedule on ClickUp was kept updated sprint by sprint, as the project evolved.
More than 90% of the goals set for the project on every milestone were achieved, reaching an end result that was close to what we envisioned.
